BACKGROUND

The client is one of the largest charter school operators in the country, serving more than 100,000 students across a network of more than 10,000 employees. The workforce spans classroom educators, school-level administrators, and the full functional enterprise: HR, finance, technology, and executive leadership. That breadth created a design problem with no single-track solution. Different populations required different content, different delivery, and different definitions of what AI capability would look like in their role. Each segment needed a purpose-built solution calibrated to how they actually work. Like any large school network, the client hires continuously, so whatever capability the organization built had to hold up through constant workforce growth.

THE OPPORTUNITY

The operator’s leadership recognized early that AI represented a real operational shift. The goal was to build real capability across the entire organization at the same time, from the C-suite down to frontline educators. The challenge was execution: deploying capability simultaneously across a highly distributed, multi-segment workforce with no existing AI baseline, in a way the organization could sustain without permanent outside support. That requirement extended to employees who had not been hired yet. In a network this size, onboarding is a permanent motion, and any capability program that ignored it would begin eroding the day it ended. If training infrastructure could be created to train the existing workforce and all future hires, then they could maintain the efficiency that their leaders envisioned would arise from AI literacy.

OUR APPROACH

Ajaia structured the engagement across five connected workstreams, designed to build capability at every level simultaneously:

1. Executive Training. A dedicated AI strategy and enablement track for C-suite and most senior leaders. Sessions focused on governance, strategic framing, and how leadership should visibly sponsor adoption across the enterprise.

Frontline Workforce Enablement. Practical AI literacy for educators and staff across the full network, giving the organization a shared operating baseline.
Trainers & Onboarding Pathway. Certified internal champions carry the training, and a new hire AI literacy pathway keeps capability intact as they grow..

RESULTS

Within six months, internal AI tool usage increased 500% and 95% of ongoing enablement was being delivered by their own certified trainers. AI is now governed organizational behavior, with role-specific use cases embedded across every level of the workforce. The execution challenge named at the outset, building capability simultaneously across a distributed, multi-segment workforce in a way the organization could sustain on its own, is now the operating reality: the training motion runs internally, and the new hire pathway ensures every incoming employee enters at the same baseline. All content was built around their own tools, workflows, and operating context, and Ajaia continues to work with the client as AI tools and practices evolve.
